When it comes to leading effective teams, structure matters more than we think. In this episode of People, Process, Progress, Span of Control in Team Design: Why 5 Is the Magic Number (and When It Isn’t), I explore span of control—the principle that guides how many people a leader should oversee directly.

In both the Incident Command System and structured project delivery, the ideal range is three to seven. Five is the sweet spot. That’s where leaders can be supportive without being overwhelmed. It works whether you’re running a hospital response team or leading a cross-functional Workday implementation.

We talk about how structure takes shape during ICS tactics meetings and project resource alignment sessions, why span of control changes based on complexity and risk, and how teams should regularly revisit their structure to stay effective.

If your team is overloaded, unclear, or reactive, this episode offers a path forward.

Listen, reflect, and rebuild if needed.
